What Should You Cede to AI and What Should You Keep?

Humans have always ceded skills to technology and gained from it. Socrates warned that writing would destroy memory, yet civilisation took the trade gladly. Few leaders today can perform complex mental math or steer by the stars, and nothing vital was lost.
So why is AI any different?
Often, it isn't - and a field that defends every legacy skill will lose the argument. However, without intentional design, organisations face a dangerous shift: drifting away from an "Augmented Organisation" (where AI is embedded and governed with explicit boundaries around human judgement) into an "Automated Default" (where AI quietly takes over decision-making, allowing core capabilities to atrophy before anyone notices).
The goal isn't to resist AI, but to separate legacy skills from load-bearing leadership capabilities.
The Cede/Keep Test: Three Questions to Protect Capability
To avoid falling into the Automated Default, organisations need a rigorous test. A capability that fails any one of these three tests must be retained and exercised by humans, regardless of the efficiency case for handing it over:

Capabilities that survive this test typically focus on high-stakes human attributes: being present, staying curious, making conscious choices, and continuing to experiment. These rely on productive friction (the discomfort of not knowing), reflective capacity, and genuine dissent - the exact conditions AI tends to erode.
Action: Run the Cede/Keep Test with Your Executive Team
Protecting leadership capability starts with an intentional boundary.
- Gather the Executive Team: Review your organisation's 10 most consequential leadership capabilities.
- Apply the Three Questions: Evaluate each capability against Recovery, Supervision, and Development.
- Publish Your "Keep" List: Clearly define which capabilities are load-bearing human responsibilities and establish protected, AI-free practices to keep those skills sharp.
Build an Augmented Organisation
Deciding what to keep is the difference between scalable human capability and systemic vulnerability.
